1991 Buick Lesabre - Power Windows issue

The front windows dont act like they wanna run well, they go down decent, but struggle to come back up, most of the time I can't get the front right up without helping it. I checked the back two and they run better, I came to the conclusion that the fronts are just about shot and the reason the backs work better is probably because they weren't used as much.

I checked the switch just in case and it has +12v (+/-) when pressed UP and -12v (+/-) when pressed Down, so the switch is good to go, my question is how hard would it be to change out the front driver & passenger power window motors? There are no instructions in the Haynes manual.
 
Well since no one helped, I drilled out 5 rivets and took the motor/assembly out, I took the motor loose, I then took it apart to check the brushes and grease, the brushes seemed to be decent, some of the grease was near the consistency of roof tar, I took carb cleaner and removed that grease and used some gear grease I have, I put the motor back together and put it all back in the door, I tested the switch and It seemed to be backwards.. Pressing Up, window tried to go down, and pressing down, it tried to go up... Somebody tell me how the hell its doing that?? The motors connector only connects one way, so I know the connector is not backwards, I even took the motor/assembly loose again thinking I put the motor backwards (since some aftermarket can be used on driver side or passenger side), and realized it was right, IDK what is going on..lol

Also the Seat belt retractor(?) thing that has a black & Yellow wires/connector was getting real hot, you could only touch it for like 2 seconds before you had to take your finger off, thats how hot, I unhooked it and removed it in fear that it may melt something, it appears to be an electro-magnet, does it mean that its gone bad? it still appears to work, just didn't figure it should get that hot.
